Why I Refuse to Say "GEO"

I was in a pitch meeting last month when an agency principal slid a proposal across the table. Forty pages. Beautifully designed. The kind of deck that costs more than my first car.

On page three, in bold letters: "Comprehensive GEO Strategy."

I asked him what that meant.

He blinked. "Generative Engine Optimization. You know. Getting your brand into AI answers."

"Great," I said. "Which engine?"

"All of them."

"How?"

He smiled and flipped to page four, which showed a content calendar.

I closed the deck. I didn't need to see the rest. I'd already seen this movie, and I know how it ends: six months of retainer fees, a hundred blog posts, and zero citations in ChatGPT.

The Monolith Problem

Here's why "GEO" is a trap disguised as a strategy. It treats AI search like one thing. Like there's a single dial you can turn.

There isn't.

ChatGPT and Perplexity use fundamentally different retrieval architectures. Google's AI Overviews and Gemini weigh sources through completely different trust signals. Claude evaluates credibility using parameters that would make a Google SEO cry. They're not one engine. They're not even close.

Saying you're "optimizing for generative engines" is like saying you're "optimizing for the internet." It's so broad it's operationally useless. Worse, it implies you can actually optimize the engine itself—which you can't. These are closed black boxes owned by Sam Altman, Sundar Pichai, and Dario Amodei. You don't get to peek inside. You don't get to turn their dials.

What you can do is engineer the world outside the box so that when the engine goes looking, it finds you. Every time.

What We Actually Do

At Mercury, we don't do GEO. We do Citation Engineering.

The difference isn't semantic. It's the gap between a wish and a system. Citation Engineering is a mechanical discipline with four measurable levers:

Retrieval Sources. Are the high-trust platforms the LLMs actually scrape mentioning your brand? Not your own blog. G2, Capterra, Tier-1 media, verified forums, academic databases. If the engine's spider doesn't hit terrain where you're present, you don't exist.

Entity Consensus. Is there broad, unified agreement across the internet about what you do and why you're authoritative? Or does your LinkedIn say one thing, your website another, and your Crunchbase a third? Confusion is death in the AI era. The models want consensus, not creativity.

Extractable Structure. Is your proprietary data formatted so a machine can parse it effortlessly? Schema markup, semantic HTML, data-dense paragraphs with clear question-answer architecture. If the AI has to read like a human—wading through prose to find the fact—you've already lost.

Mention Velocity. Are new, authoritative citations of your entity accumulating at speed? Not old press releases. Fresh mentions, recent discussions, ongoing validation. Stale brands get buried.

Each lever requires distinct, technical work. "Citation Engineering" describes the actual mechanics. "GEO" describes a fantasy.

How a Word Changes Everything

I know this sounds like I'm splitting hairs over terminology. I'm not. The word you use determines the work you actually do.

When I forced my team to stop saying "GEO" and start saying "Citation Engineering," three things happened immediately:

Internal conversations got sharper.

"How's our GEO campaign doing?" leads to opinions, vibes, and someone showing you a traffic chart.

"What's our current AI citation share, and which of the four levers is the bottleneck?" leads to data. It leads to someone admitting that our entity consensus is fractured because our website and our G2 profile describe us differently. It leads to fixable problems.

Vendor evaluations got honest.

A legacy agency says they "do GEO" and sells you keyword-stuffed blog posts that worked in 2019. They can't define their methodology because "GEO" doesn't have one.

An agency that claims Citation Engineering has to defend their four-part system. They have to show you the retrieval audit, the entity mapping, the schema implementation, the velocity tracking. If they can't, they immediately reveal they have no idea what they're doing. The word is a filter.

Board approvals got easier.

"We need budget for GEO" sounds like marketing theater to a CFO. It gets pushed to next quarter.

"We're engineering our citation graph to capture AI-mediated buyer intent, and here are the exact structural and velocity metrics we're fixing" sounds like infrastructure. Because it is. It gets approved.

The Real Distinction

Some SEO veterans will read this and say: "We already do this. We just call it SEO."

Fine. If you're actually doing the work, I don't care what you call it. But a methodology is not a goal.

"Showing up in an AI answer" is a goal. It's a wish.

"Engineering the citation graph so the retrieval system hits us and the synthesis engine includes us" is a methodology. It's a system you can build, measure, and improve.

In the B2A economy, if you don't understand the precise mechanism of how machines evaluate truth, you won't be optimized out of existence. You'll just be erased. Quietly. While you're still checking your keyword rankings.

Stop trying to optimize engines you don't own. Start engineering the citations you can control.
